In junior mining, there is a moment that determines success or failure and one that rarely appears in financial headlines: the period between a positive pre-feasibility study (PFS) and the start of construction. A PFS confirms that a project is technically and economically viable. But it does not pay for bulldozers. This gap is where junior companies face real pressure.
The royalty and streaming model has become a common response to this problem. It allows juniors to raise capital without diluting the equity base of existing shareholders. For investors new to small-cap mining, understanding this mechanism matters because it changes how to assess a company’s capital structure.
From Feasibility Study to Construction Decision — A Capital Markets Problem
When a junior miner publishes a PFS, it has already invested considerable resources in exploration, resource delineation, and engineering. The study produces key metrics: net present value (NPV), internal rate of return (IRR), capital expenditure (CAPEX), and operating costs (OPEX). A robust NPV for an underground gold project signals economic viability under certain gold price assumptions.
The real problem starts afterward. Bank financing for early-stage mining projects is hard to secure. Traditional lenders require a full feasibility study (FS), offtake agreements, and often an established operating track record. Many juniors cannot meet these conditions. That leaves equity financing: issuing new shares to raise capital. But this dilutes existing shareholders and can push the share price down in a weak market.

The Mechanics of the NSR Royalty Model
In the Net Smelter Return (NSR) royalty model, the project owner—a junior miner—sells a royalty company the right to a fixed percentage of future revenues from metal sales. This percentage is calculated on the net amount the operator receives after deducting smelting and refining costs. In return, the junior receives cash today without issuing new shares.
A simplified example: a junior holds a gold project with planned annual production of 50,000 ounces. It sells a 2% NSR royalty for a one-time payment of $10 million. The royalty company receives 2% of the revenue from every gold ounce sold from the start of production for the entire life of the mine. The junior uses the fresh capital to bridge the construction phase without issuing additional shares.
This is efficient on paper. But the cost is real: an NSR royalty is not a debt that gets repaid. It attaches permanently to the project and reduces the operator’s cash flow every year. For investors, this means examining the existing NSR encumbrances and factoring them into NPV models.

Gold price sensitivity is particularly revealing. If an NPV is positive at $1,900/oz but negative at $1,600/oz, the project has low price tolerance. An existing NSR royalty amplifies this: it reduces the operator’s revenue per ounce in a linear way. When gold prices fall, the margin is squeezed by both the lower price and the royalty payment.
A project with low CAPEX, high gold grade, and a short payback period can absorb an NSR royalty more easily. Projects with these characteristics—low capital requirements but meaningful technical de-risking—are the ones where a royalty deal makes most sense. Investors who spot this can judge whether a royalty is a sign of a strong project that can afford the cost, or a weak project that relies on it as a crutch.
An everyday analogy: imagine someone sells 2% of all future pay raises for the next 20 years to finance their education today. It is not a debt, but it is a permanent claim on future earnings. The higher the future salary, the less the payment hurts. The lower the salary, the more it does.
What Investors Can Take Away from the Royalty Model
The royalty model is not a solution for every problem, but it shows how complex the capital structure of a junior miner can be. Anyone investing in small caps should look beyond the gold grade or headline NPV and examine the royalty landscape instead. How much NSR royalty already encumbers the project? Who holds those royalties? Under what conditions were they granted?
A project carrying multiple stacked royalties from successive rounds can leave the operator with very little, even when the headline NPV appears high. A single, well-structured NSR agreement can solve the exact capital bottleneck that would otherwise halt a promising project.
The commodity cycle plays a role here. In high-price environments, equity financing is easier, so royalty deals are less necessary. In weaker markets or regions with political risk, royalty partners become a genuine alternative to dilutive equity raises. A stable regulatory environment, an underground gold project with reasonable CAPEX, and a royalty partner that bridges the gap between PFS and construction start are elements that can work together well.
